Context

The programme considered approximately 20–30 teams and seven months of historical delivery data.

Problem

A platform transition must preserve delivery continuity, data integrity, traceability, adoption, and stakeholder confidence—not simply transfer records.

My Responsibility

  • Programme and delivery coordination
  • Risk and dependency governance
  • Stakeholder communication and validation planning

Approach

  • Establish mapping and validation before cutover
  • Use dry runs and reconciliation to surface issues early
  • Plan communications, parallel-run considerations, and assurance as part of the transformation

Solution

  • Work-item, workflow/state, user/permission, field/layout, hierarchy/link, comment, and attachment mapping
  • Dry runs, validation, cutover planning, communications, and post-migration reconciliation

Product or Delivery Decisions

  • The phased approach is Pre-Migration → Dry Run → Validation → Cutover → Post-Migration Assurance
  • Traceability and user confidence were treated as transformation outcomes, not implementation afterthoughts
